How to reduce Booking.com commission and win direct hotel bookings

Booking.com and Expedia bring you guests, but they take a slice of every night. Here is how a Kosovo hotel shifts bookings to its own direct channel without switching the platforms off. We build hotel websites with a booking engine.

Do not abandon the platforms: use them for discovery. In parallel, build a site with a booking engine, capture every guest's email and number, ask for a deposit to kill no-shows, and re-sell to people who already stayed. Every direct reservation keeps its commission with you, not the platform.

What the commission really costs you

Booking.com commission in Europe is usually around 15%, but it climbs to 18-22% once you add Preferred Partner, Genius and higher search placement. Expedia and Airbnb have their own structures: more visibility costs more percentage.

The number that hurts is the whole year, not one booking. If 70% of your nights come from the platforms, roughly one seventh of the revenue on those nights leaves as commission before you have paid wages, breakfast or cleaning.

The three-year commission arithmetic

So the discussion is not left at a feeling, here is the arithmetic written out for a 20-room hotel. Every line can be recalculated with your own numbers.

The assumed shift is only a quarter of the bookings. That is reachable within a year with a site that genuinely takes reservations, not a distant target.

The assumptions are illustrative. The quote is written on your real figures: your occupancy, your average rate and the percentage you pay today.

Rate parity: the rule to know before you cut prices

Most platform contracts include 'rate parity': you are not allowed to publicly display a lower price on your own site than the one on Booking.

The legitimate room to move is elsewhere: member rates or prices behind a login, plus perks that do not count as price (free breakfast, late check-out, room upgrade, airport transfer). Add direct offers over email or WhatsApp. The booking engine we build supports both.

Without a place where the guest books directly with instant confirmation, the traffic is wasted. A booking engine means real-time availability, per-date pricing and automatic confirmation, not a 'send us a message and we will get back to you' form.

Capture the guest: WhatsApp and deposits

When a guest comes via Booking, the platform gives you a masked email and the conversation stops after check-out. When they come direct, you have their real email and number. In Kosovo, WhatsApp is the channel where the guest actually replies: confirmation, arrival instructions, an offer for next time.

A 90-day plan without abandoning the platforms

The platforms stay the shop window where guests discover you, so the direct channel is built in parallel. The cheapest guest is the one you already had: with their email you can offer free breakfast on the second visit. Commission drops year after year, not within a week.
